Edit: Oh and its relativly easy to make a blitzball, use a basketball and kick it a lot, eventually it will get the bumps and stuff, then you just weigh it down to where it floats half way from the bottom of your pool...
The simple solution to your problem is to see how long you can hold your breath. Make divisions the length of time your wimpiest friend could hold (-5 or 6 seconds), and then after each come up for a breather.
